How to Hire a Forward Deployed Engineer: A Playbook for SaaS and AI Companies

Conceptual illustration of forward deployed engineer hiring playbook

Forward Deployed Engineer can describe very different jobs across companies. Some briefs focus on technical sales, others on implementation, and others on building production software alongside customers. A successful search starts by making that distinction clear.

For a concrete example, Palantir’s description of the Forward Deployed Software Engineer role emphasises working alongside customers and building solutions to their operational problems. Your own brief should specify the engineering depth and customer ownership required.

This playbook explains when a Forward Deployed Engineer is the right hire, what to screen for and how to structure the role. An FDE combines hands-on software engineering with direct responsibility for solving customer problems.

Do you actually need a Forward Deployed Engineer?

Most companies don't. Hire an FDE when all of these are true:

  • Your product needs significant customisation or integration to deliver value in each customer's environment
  • Your customers are large or complex enough that a self-serve onboarding model won't work
  • The work needs real software engineering, not just configuration
  • You can afford to treat customer outcomes as the metric, not demo conversion

If your customers can be onboarded with settings and a training session, you need an Implementation Consultant. If the main need is helping win technical deals, you need a Solutions Engineer. Our guide to implementation consultants vs solutions architects vs integration engineers helps you decide.

Why AI companies are leading the hiring

AI products often need adaptation for a customer’s environment. A model that performs well in a demo meets messy data, legacy systems and unclear success criteria in a real customer environment. Someone has to connect the model to the data, build the workflow around it, evaluate whether it works and iterate. That is Forward Deployed Engineer work, and it explains why this role can be useful in AI and data companies.

If your product is AI, expect to compete for the same small pool of candidates as every other AI company hiring for this seat.

The profile you are looking for

A strong FDE usually combines four things.

  • Engineering ability. Fluent in at least one language such as Python or TypeScript, comfortable with APIs, data pipelines and cloud infrastructure, and able to ship code to production.
  • Customer instinct. They can sit with an operator, understand how they actually work and propose something useful, not what they asked for.
  • Speed of learning. Each deployment is a new domain. They learn a customer's world quickly.
  • Ownership. They treat the customer's outcome as theirs, including when the problem sits outside their job description.

Where candidates come from

Source Strengths Watch for
Software engineers moving customer-facing Strong technical base May miss customer empathy
Solutions Engineers with a coding background Customer skills, commercial sense Check actual code depth
Early startup engineers Ownership, range May be uncomfortable with structure
Consultants who became engineers Process, stakeholder skills Check production code experience
Alumni of companies known for the model Familiar with the role Highly sought after and expensive

How to screen for it

Standard engineering interviews miss the point and standard sales interviews miss it from the other side. Use a mixed process.

  • Technical screen. A practical coding or system design exercise on data integration, not abstract algorithms.
  • Customer scenario. Give them a messy customer problem and ask how they would investigate, what they would build first and what they would refuse to build.
  • Prioritisation conversation. Ask for a time they chose not to build something a customer asked for, and why.
  • Reference call. Speak to someone who watched them work with a difficult customer.

Pay attention to how candidates talk about ambiguity. The best ones get energised by it.

Structuring the role so it works

Most FDE failures are structural. Set these up before the hire starts.

  • Boundary with core engineering. Decide what the FDE builds for one customer and what goes into the product. Without a rule, they become unpaid product support or a dumping ground for custom code.
  • Feedback path to product. Give them a standing slot with the product team. The role's value includes what it teaches you.
  • Reporting line. FDEs often sit in engineering, customer delivery or a dedicated deployment team. Pick one, don't leave them between functions.
  • Success metrics. Customer outcomes, time to production and adoption, not hours billed or demos given.
  • Travel and on-site expectations. Be honest about how much time they spend with customers.

Compensation

FDE pay is typically benchmarked against software engineers, not support or pre-sales roles, and often includes equity at early-stage companies. Because the title is new, published benchmarks are patchy and out of date quickly. Set your range with current market evidence and tell candidates early. An uncompetitive range can undermine an otherwise strong offer.

Common mistakes

  • Calling a Sales Engineer an FDE. Candidates who can demo are not the same as candidates who can ship.
  • Writing the advert like a wish list. You need a person, not a unicorn.
  • Slow process. The pool is small and every AI company is fishing in it.
  • No growth path. Good FDEs want to become a technical lead, a product lead or a founder. Explain where the role goes.
  • Hiring a team of one. A single FDE with no peers burns out. Plan the second hire early.

How long should the search take?

Build the search timetable around your actual sourcing capacity, compensation range and assessment process. A rare combination of engineering and customer skills may require more time. Agree milestones and review delays rather than promising a fixed hiring period. See why Solutions Engineer searches stall for related causes.
